Factory : Food Manufacturing Factory

Scope: Process flow study, together with vendor to develop final status. From manual to almost fully automated food manufacturing plant. Outcome: Achieve ~60% improvement in productivity with streamline processes

Details:
The project focused on transforming a traditional manual food manufacturing plant into an advanced, almost fully automated facility. Initially, the scope involved conducting a detailed process flow study of the existing manual operations within the plant. This study was conducted collaboratively with a specialized vendor, who brought expertise in automation and process optimization.

During the process flow study, every aspect of the plant’s operations was meticulously analyzed, from raw material handling to packaging and distribution. The goal was to understand the current workflow, identify bottlenecks, and pinpoint opportunities for automation and streamlining.

Following the study, the plant and the vendor collaborated closely to develop a comprehensive plan for the transformation. This plan outlined the steps needed to transition from manual processes to an advanced automated system. It included selecting and integrating state-of-the-art machinery, robotics, and digital systems tailored to the plant’s specific requirements.

Once the plan was finalized, implementation began. This phase involved installing new equipment, configuring software systems, and integrating various components to ensure seamless operation. Throughout the implementation process, rigorous testing and quality assurance measures were undertaken to validate the functionality and reliability of the automated systems.

As a result of this collaborative effort and the successful implementation of automation technologies, the food manufacturing plant experienced a remarkable ~60% improvement in productivity. Tasks that were once performed manually were now automated, leading to faster production cycles, reduced errors, and greater overall efficiency.

In addition to productivity gains, the streamlined processes allowed for better resource utilization and improved inventory management. The plant also benefited from enhanced flexibility and scalability, enabling it to adapt quickly to changing market demands.

The project aimed to develop a customized Trading Portal for Voice over Internet Protocol (VOIP), starting with the construction of the system’s process flow. The project also entailed project management activities in collaboration with the vendor, overseeing the development process, timelines, and resource allocation to ensure timely delivery and adherence to specifications.

ERP ++ : SAP ERP + WMS System

Scope: Process flow study and streamline, ERP system optimisation, KPI business strategy, data review and cleaning Outcome: Achieve ~ 50% to 70% productivity, with business visibility

Details:

The project, dubbed ERP++, aimed to enhance the existing SAP ERP system by integrating a Warehouse Management System (WMS) to streamline operations and optimize business processes. The scope encompassed several key components, including a comprehensive process flow study and optimization, ERP system enhancement, development of KPI-driven business strategies, and data review and cleaning.

Initially, the project team conducted a detailed process flow study to map out the entire workflow of the organization, from order processing to inventory management and distribution. Through this study, inefficiencies, bottlenecks, and areas for improvement were identified. The team then worked to streamline processes, eliminate redundancies, and optimize workflow to maximize efficiency and productivity.

The next phase involved optimizing the existing SAP ERP system to better align with the organization’s needs and objectives. This included customizing modules, integrating additional functionalities, and enhancing user interfaces to improve usability and accessibility. By leveraging the capabilities of SAP ERP in conjunction with the WMS system, the organization aimed to achieve seamless integration and real-time visibility across all business processes.

Simultaneously, the project team developed a KPI-driven business strategy to track and measure key performance indicators relevant to the organization’s goals. This involved identifying critical metrics such as order fulfillment rates, inventory turnover, and warehouse efficiency, and establishing targets and benchmarks for performance improvement.

Additionally, the project included a thorough review and cleaning of data within the ERP system to ensure accuracy, consistency, and reliability. This involved identifying and resolving data discrepancies, removing duplicate entries, and standardizing data formats and structures to enhance data integrity and usability.

As a result of these efforts, the organization achieved significant productivity gains, estimated to be between 50% to 70%. The streamlined processes, optimized ERP system, and enhanced visibility provided by the WMS integration enabled the organization to operate more efficiently, reduce lead times, and improve customer satisfaction. Moreover, the implementation of KPI-driven business strategies allowed for better monitoring and management of performance metrics, facilitating informed decision-making and strategic planning.
